Free shipping in e-commerce: what it really costs you

Free shipping is the most common strategy in Argentine e-commerce and one of the ones that destroys the most margin without the owner noticing. If you offer free shipping, someone pays for it. And it's almost always you. Here we calculate the real cost and how not to lose margin.

Free shipping is one of the most common strategies in Argentine e-commerce — and one of the ones that destroys the most margin without the owner realizing it. If you offer free shipping, someone is paying for it. And it's almost always you. The question is: do you know exactly how much free shipping costs you and whether your margin can handle it?

Why did free shipping become the norm in Argentina?

Mercado Libre made it the standard. If you sell with a Premium listing, free shipping is mandatory to win the Buy Box. And since Mercado Libre accounts for a huge share of e-commerce traffic in Argentina, everyone else had to follow. Tiendanube, Shopify, Instagram Shop — if your competitor offers free shipping and you don't, you lose the sale.

According to Tiendanube data for the Argentine market, 42% of orders already include free shipping. It's a customer expectation, not a differentiator. The problem is that "free" has a real cost that doesn't show up in any Meta report or in Tiendanube's stats.

The result: thousands of e-commerce stores in Argentina are operating with an invisible cost that eats between 5% and 15% of their revenue, depending on average order value and shipping destinations.

How much does a free shipment really cost you?

The cost of free shipping isn't just the price OCA, Andreani or the post office charges you. It's the sum of several items:

  • Base carrier rate: varies by weight, volume and distance. A 1 kg package to the provinces can cost between $4,000 and $9,000 ARS (June 2026).
  • Packaging: box, tape, filler, labels. Many ignore it, but it adds between $500 and $2,000 per shipment.
  • Operational time: packing, printing labels, preparing the order. If you have employees, that time has a cost.
  • Return costs: if delivery fails or the customer rejects it, you pay for two trips. Returns in Argentine e-commerce run around 3-8% of orders.
  • Mercado Envíos Full charges: if you use Mercado Libre's fulfillment, storage, handling and shipping costs add up. You can see the details in the analysis of how much Mercado Libre Full costs.

Add it all up and the real cost of a free shipment can land between 8% and 18% of the selling price, depending on average order value. On $10,000 products, shipping can eat up 60% of the gross margin.

A real example: the free shipping that was destroying margin

A cosmetics store in Buenos Aires offered free shipping on orders over $20,000. Average order value: $22,000. Average shipping cost was $6,500. Product margin was 35%. Once shipping was added, the real margin fell to 5.5%. Three out of every four free-shipping orders generated almost zero profit. When they raised the threshold to $35,000 and charged shipping at cost on smaller orders, monthly profitability rose 18%.

In which categories does free shipping destroy the most margin?

Not every category absorbs shipping costs equally. There are three where the damage is greatest:

  • Bulky or heavy products: furniture, gym equipment, appliances. Shipping can represent 20-30% of the selling price.
  • Low-ticket products: items from $5,000 to $12,000 where shipping (from $4,000 to $7,000) takes more than 50% of the gross margin.
  • Shipping to the provinces: the cost is double or triple what it is within AMBA (the Buenos Aires metro area). Without geographic segmentation of free shipping, you're subsidizing customers in the provinces more than those in Greater Buenos Aires.

The formula to decide whether you can offer free shipping

Before committing to free shipping, run this calculation:

Minimum threshold for free shipping =

Average shipping cost ÷ Product gross margin

Example: if average shipping costs $6,000 and your gross margin is 40%, the minimum order value for free shipping not to wreck you is:

$6,000 ÷ 0.40 = $15,000

Below that order value, free shipping costs you more than you make. Above it, it starts to make sense. Either way, always check it against your real break-even point for each product category.

How do you know if free shipping is destroying your margin?

The problem is that logistics costs are scattered. They show up on the OCA invoice, in Mercado Envíos charges, in the cost of packaging you buy separately, and in your team's time. To get the real number you need to consolidate all of that — which takes hours in Excel and is always full of errors.

Escalafy automatically consolidates all shipping costs together with each channel's fees and shows you real profitability by product, including how much of the margin goes to logistics. No Excel to build, no carrier invoices to dig up.

The practical result: you know exactly which products you can offer free shipping on without losing money, and on which ones free shipping puts you in the red. That information is worth more than any marketing strategy.

Strategies to offer free shipping without destroying your margin

If you can't get out of free shipping (because of competition or customer expectations), there are ways to contain it:

  • A calculated minimum order threshold: set a minimum purchase amount to unlock free shipping. Make that threshold calculated with the formula above, not arbitrary.
  • Geographic segmentation: offer free shipping only in AMBA or in zones where carrier costs are manageable.
  • Build it into the price: raise the product's base price by 8% to 12% and present it as "price with shipping included." Many shoppers prefer one clear price.
  • Negotiate rates with your carrier: if you ship more than 100 packages a month, you have real bargaining power. Preferential rates can cut the cost by 15% to 30%.
  • Free shipping only on high-margin lines: you don't have to offer free shipping on the whole catalog. It can be just for the products whose margin can handle it.

Frequently asked questions about free shipping in e-commerce

What share of my total revenue should shipping costs represent?

Depending on the category, between 5% and 12% of revenue is reasonable. If logistics costs go above 15%, you have a structural problem: your average order value is too low for your category or you're absorbing too many shipments to the provinces.

Should I use Mercado Envíos or negotiate with my own carrier?

Mercado Envíos has the advantage of being integrated and giving you access to Mercado Libre's free shipping, but its rates tend to be higher than negotiating directly with OCA or Andreani at volume. For fewer than 50 packages a month, Mercado Libre is more practical. For high volumes, negotiating your own deal usually wins.

Does free shipping really increase conversions?

Yes, the data shows free shipping can lift conversion by 20% to 40%. The problem is that 40% more sales with a negative margin because of shipping doesn't improve your business. Conversion matters when the margin can handle it.

How do I record shipping costs in my store's accounting?

The shipping cost you absorb is a cost of sales, not an operating expense. It has to show up in the gross margin calculation for each product. If you lump it into overhead, you'll overestimate your gross margin and make the wrong decisions about which products to scale.

Is there an official reference for shipping rates in Argentina?

You can check updated rates directly at Andreani or in the carriers section of Tiendanube. Prices change often, so it's worth reviewing them every 60-90 days.

Free shipping isn't free for anyone. The question is whether you know how much it costs you and whether your margin can handle it. Most e-commerce stores in Argentina operate with that uncertainty.
